Human-Rooted Leadership™

One model that gets to the human roots.

Burnout, an unready next generation, the pressure of AI. Many of the problems leaders face today can be solved by tapping into the human ways people naturally carry vision, build culture, and hold one another accountable.

Human-Rooted Leadership is the model we use to get to those roots. Four skillsets describe what a leader does. Four mindsets describe the default a leader operates from. Each is built on how people actually work together and on research we’ve reviewed.

Four mindsets

The default a Human-Rooted Leader operates from

How do we lead in the age of AI?

As AI takes on more cognitive work, the human side of leading will matter more than ever.

AI is taking on more of the analytical, informational, and routine work of leading. The research points the same way on what’s left.

Human skills have kept rising in value.

The wage return on social skills nearly doubled from one generation of US workers to the next. (Deming, 2017)

Judgment has become the job.

Roles built on open-ended decisions grew from 6% of US jobs in 1960 to 34% in 2018. (Deming, 2021)

Employers are asking for it.

In the World Economic Forum’s 2025 survey of more than 1,000 companies, leadership and social influence showed the biggest jump of any core skill since 2023. AI and big data is the fastest-growing skill too, so the winning leader has both. (WEF, 2025)

The forecasters agree.

McKinsey Global Institute found that work built on social and emotional skills remains largely beyond the reach of automation, even if companies adopt AI fully. (McKinsey Global Institute, 2025)

Humans want humans to care.

In nine studies of more than 6,000 people, the same supportive message was valued less when people believed an AI wrote it, and people chose a human when they wanted to feel cared for. Managers who relied on AI at medium or high levels were seen as less sincere and caring, though their messages seemed professional. (Rubin et al., 2025; Cardon & Coman, 2025)

Nothing here says AI can’t do more someday, or that technical skills stop mattering. Employers want both. What holds a company together, which is trust, presence, care, and judgment, is what people still want from a person, and it’s what most companies never taught their leaders. Those are the human roots, and getting to them is what Human-Rooted Leadership does.

Four skillsets: what a Human-Rooted Leader does.

These are the skillsets your leaders build, drawn from how humans naturally carry vision and build culture. We call them A²BCD.

Skillset A²
Awkward Authenticity
Answers: Age of AI · Wearing me out

Be real with your people, including when it’s awkward.

Authenticity and awkwardness go together. There’s no authenticity in comfort, because comfort is where we perform and protect an image. Leaders who practice it let their people watch them grow, delegate with trust, and name it when roles and relationships change.

You’ll see it when

A leader says “I’m still learning this” in front of the team.

A leader names the awkward thing in the room, like a mistake or a hard truth, instead of working around it.

People on the team say “I don’t know” or “I got that wrong” out loud, because the leader goes first.

Skillset B
Build Great Teams
Answers: Wearing me out

Know each person deeply, then build something greater together.

Leaders use scientifically validated psychometrics and a real relationship to uncover each person’s unique abilities and leanings. Then they shape how those people come together, in a team where people feel safe and seen.

You’ll see it when

A leader can describe each person’s strengths and leanings in specifics, beyond job titles.

Team members can say what the others are uniquely good at.

People speak up, admit mistakes, and bring their real abilities, and the leader is the reason.

Skillset C
Create Clarity
Answers: Wearing me out

Help people know the why, how, and what of everything they’re doing.

Early in a career, clarity comes from others. Over time, leaders become the ones who provide it. Part of creating clarity is leaning into the one-on-one conversations where it gets made, including the hard ones: listen first to understand, then speak to be understood.

You’ll see it when

People can say why, how, and what for their own work without asking.

The direction holds up when the work gets ambiguous.

Conflict becomes productive, one-on-one and in groups: it’s handled directly and ends with a plan and follow-through.

Skillset D
Develop Greater Leaders
Answers: Next generation

Develop leaders who surpass you.

The next level of leaders surpasses the leaders who trained them, in skill and ability, and carries the mission, vision, and values forward. A Human-Rooted Leader measures success by being surpassed.

You’ll see it when

A leader can name who they’re developing and what each person is growing toward.

They’re glad when someone they developed does something they couldn’t.

People they developed now lead others, and some do it better than they did.

Four mindsets: the default a Human-Rooted Leader operates from.

Skillsets are what a leader does. Mindsets are the default a leader operates from, and they keep the skillsets going. PIE is the how, 4Gen is the who, Time Traveler is the when, and LIP is what keeps a leader practicing the other three.

Mindset
PIE · Present, Interested, Empowering
Answers: Wearing me out · Age of AI

How you show up with a person.

Present: give people your attention, listen to understand, and be available when it matters. Interested: be a student of your people, curious about their goals, strengths, and aspirations. Empowering: use your position to advocate for them, so they have the tools, support, and opportunities to succeed.

You’ll see it when

Phones are put away and laptops are closed when a leader meets with someone.

A leader knows what motivates each person and what they want from their career.

A leader removes obstacles and creates chances for their people to grow.

Mindset
4Gen
Answers: Next generation

Who you owe it to: the generation above you and the generation below you.

Every person is connected to one generation above them and one below, so each is both being invested in and investing in the next. A generation here is a stage of development, not an age or how long you’ve been there. The mindset: I am always both a receiver and a giver.

StarterTeam PlayerLeaderSteward

You’ll see it when

A leader can name who is investing in them and who they’re investing in right now.

Development runs both ways. A newer person teaches, and a senior leader learns.

Leaders count the people they’ve moved up a stage as part of their results.

Mindset
Time Traveler
Answers: Age of AI

What you do with the time you have: turn minutes into moments.

Being present doesn’t take more clock time. It takes a different mindset. A Time Traveler lives in clock time while creating the moments that matter, so minutes become moments. The meeting lasts thirty minutes either way, and what differs is whether anything happens in them.

You’ll see it when

The phone is face-down and the laptop is closed, even for five minutes.

There’s room in the conversation for the thing that wasn’t on the agenda.

People walk away from a short conversation saying, “that mattered.”

Mindset
LIP · Leader in Progress
Answers: Next generation · Age of AI

Why you keep going: never done, always learning how to lead.

A Leader in Progress treats leadership as a craft still being learned, not a skillset already mastered. They never settle into the skills they already have, and they value growth above the self-satisfaction of having arrived. They understand that their continual learning sets a tone for everyone to stay humble and keep growing.

You’ll see it when

A leader can name what they’re working on in their leadership right now.

They try things they’re not yet good at, in front of their people.

Their learning pursuit is an inspiration to others.

See where you are. Lead by example.

Before you change anything, see how you show up now.

The PIE Leadership Self-Diagnostic is fifteen short statements, rated from 1 to 6, that show how present, interested, and empowering you are with the people you lead. It tells you where to grow first.

This is your own view. In step two of our plan, 360 feedback adds how the people around you see you, and where your leaders differ from each other.

Platform & Programs

Grow your leaders together. Human-Rooted Leadership™ develops leaders at every stage, from emerging leaders to CEOs and board members.

Once you know where the problems are, your leaders build the skillsets and mindsets that get to the human roots and carry your company the same way. The program matches each leader’s stage.

Three stages.

Every leader starts where they are, and the program meets them there.

Stage 2
LEADER

For current leaders, to thrive now while building a legacy.

Cohorts of 9 to 15 leaders go through a guided journey of coaching, psychometric assessment and coursework, built on the four skillsets: Awkward Authenticity, Build Great Teams, Create Clarity, and Develop Greater Leaders.

Validated psychometrics and 360 feedback
